How do I find out what my customer really wants beyond my product?

Build a Needs Stack: anchor the need your product satisfies in the customer's own words, then repeatedly ask whether that need is the customer's life ambition or a means to a higher end. Keep climbing until the levels stop being product-shaped, recording each level with named occupants.

How to identify real alternatives to my product, not just competitors?

Map the levels above your product in the customer's needs stack. Vendors one level up are not competitors but alternatives — they can satisfy the customer's higher goal directly and remove your customer from your market entirely, which is where disruption actually comes from.

What makes a valid level in a customer needs stack?

Each level must pass four tests: phrased as the customer's goal in the customer's words, a true means-to-end link (if handed this level satisfied, the customer would skip the level below), named real-world occupants, and distinctness from neighboring levels.

Can I build one needs stack for multiple customer personas?

No. A stack belongs to one kind of customer; different personas climbing through the same product diverge at higher levels. Build a separate stack per persona, with numbering continuing across stacks, rather than averaging them into one vague stack.

When should I not use the needs stack method?

Do not use it to rewrite marketing copy from a finished stack — that is a separate positioning task that consumes the stack file. It also refuses to proceed without at least a sharp sketch of the ideal customer defined by circumstance and behavior.
